How hard would it be to custom the grant 2 to variable power output ? Say 100w ish....

To get 100 watts out of a grant 2 you will have to add an amp or an rfx 150 to the back of it. You can't make that radio do a whole lot more than it already does without some major modifications, not even the dual MOSFET exports which I believe what yours is or is it a single final? Not sure but either way the most you will see with dual finals is 30-50 watts pep and that's with the radio wide open and probably heavily modded, with a single final 15-30 watts pep is max. To get to 100 watts with that radio will require some type of amplification. Like I posted above maybe an rfx 150, but IMO I would just get a well built 2 or 4 pill amp and be done. Dave made, xforce or TNT. JMO. God bless. I know you have spent a lot to come this far, spend the rest and get a good amp with toshiba pills in it and you will have that amp for a very long time if til take care of it and don't over drive it. Yes the toshiba pills are disappearing, the OG ones anyway, but ask for the real toshiba 2879's when having an amp built or try one of the new 48-50v MOSFET amps by xforce, you have the batt system already right, what's the voltage on your batt setup, 4 12v batts will give you the correct voltage for one of the new amps if you have the batts for it and they draw less amps. Good deal, anyway also if you don't already know, get your antenna system, coax, connectors and antenna all correct and the VSWR reading correct before installing any power. Also if you are looking for a 100 watt radio type deal look at the ALINCO SR8T. They are an HF radio that will do 100 watts all day. They are around the 500 dollar mark, but you have the luxury of having a full on ham radio vs a cb radio. Just some food for thought as well. Gotta run it's work time for me over here. I am located in Bradenton, FL it's on the SW Coast of FL. That's where I am working currently.
